Lots of people are doing serialisation as something is being written, myself included. I think Substack is a great format for it. Doesn't bother me if you end up tweaking anything along the way or later. I like the notion of something unfolding in real-time.
Have you considered post length? One of the things I've seen people struggle with with readerships here is maintaining an audience in serialisation, and I suspect some of that comes down to perceived time commitment, which is, sadly, a shame.
